Dev Logs #001 through #005 covered the design — lore, combat philosophy, zone vision, character progression, co-op architecture. This one's different. No design theory. Here's an honest accounting of what's actually been built versus what we planned for Phase 1.
The Phase 1 Milestones
Five items on the roadmap for Phase 1: core movement and traversal, basic combat prototype with elemental interactions, zone design for Ashveil Highlands, character progression framework, and the Founder's Pack early access program. Here's where each one actually stands.
Movement & Traversal — Partial
Basic locomotion is working. Walk, run, jump — the fundamentals feel solid and the movement code is stable. What isn't there yet: climbing and gliding are spec'd and designed but haven't been prototyped. Wall-running won't be in Alpha. We made a deliberate call to get the core loop right before expanding the traversal vocabulary — a game with tight, responsive movement in three axes is better than janky movement across six. We'll expand the traversal system post-Alpha.
Combat Prototype — Most Advanced System
This is the one we're most confident about. Elemental interactions are working in a test environment — the logic is real, not mocked. The 4-role framework (Striker, Anchor, Catalyst, Weaver) is validated: you can build a party, combos chain, and Fracture Bursts trigger correctly from multi-role setups.
It's not edge-case complete. There are interaction combinations we haven't fully tested, and a few multi-element scenarios that behave unexpectedly. But the core loop is fun — genuinely fun, not "this-might-be-fun-someday" fun. That's the milestone that matters most for combat, and we hit it.
Ashveil Highlands Layout — Gray-Box Complete
The zone exists. The three terrain bands — open highlands, the ruins corridor, and the fog pockets — are all blocked out. Fog anomaly spawning works. You can walk through Ashveil and see the shape of what it's going to be.
What it isn't: no final art, no foliage, no lighting passes. The atmosphere that defines Ashveil in the concept work — that amber-haze, ancient-ruins feel — isn't in the zone yet. Gray-box is the foundation. The visual pass is next.
Character Progression Framework — Ahead of Implementation
The XP curve is designed and tested inside the combat prototype — level progression works in the context of actual combat. The gear schema is designed. The problem is the talent trees: they're white-boarded thoroughly, mapped out per archetype, but not implemented in code.
The framework is ahead of the implementation, which is a better problem to have than the reverse. We know exactly what we're building. Getting it into code is the work.
Founder's Pack — Done

What Alpha Actually Means for Us
Alpha isn't a finished game — it's the first playable slice. One zone (Ashveil), one full party of four roles, the core combat loop, and basic progression. Q4 2026 is the target. That's roughly six months to get movement polished, get talent trees into code, and get Ashveil to a visual pass worth showing. It's a tight window for a small team, but the foundation is real.
What We're Working On Right Now
Combat polish is the priority. Getting the elemental combo system from "works in test environment" to "works consistently with all four roles in Ashveil" is the critical path to Alpha. That means stress-testing every role combination, fixing the edge cases in the interaction matrix, and making sure the experience holds up in the actual zone geometry — not just an isolated test sandbox.
Everything else builds around that. A zone without fun combat isn't worth polishing. A progression system that feeds into broken combat doesn't help. Combat is the foundation, and right now combat is where all the focus goes.
We're a small team building something we genuinely want to play — and that's both the hardest and the most motivating part of this. There are days where the gap between the vision and the current build feels enormous. There are days where we get a combo chain firing perfectly across all four roles in Ashveil and it clicks.
